Pipeline Stages for FHA Cash-Out and Non-QM Leads: Contact Attempted, Lost, Nurture
By Alex Regueiro · October 25, 2026 · 5 min read
A new campaign can start producing leads before the pipeline knows what to do with them. That is where one mortgage team stood when its FHA cash-out ads launched: leads were coming in from Facebook instant forms, some with contact details that did not work, and there was no scalable way to reach each person.

The owner runs a mortgage team and had a second pipeline for non-QM loans already open. If you are one of the mortgage loan officers running more than one loan program from the same CRM, the stage design below is worth copying.
The situation
The FHA cash-out campaign had just gone live and leads were flowing in. On the call we reviewed the first leads from the new Meta campaign alongside the non-QM pipeline.
Two things were missing. The pipelines had no stage that recorded whether anyone had tried to reach a lead, and there was no place to park the leads that did not work out.
What was leaking
Instant forms make it easy to submit, and that same ease means some entries carry contact details that do not work. The pipelines had no label for those leads and no stage that said whether anyone had tried them, so a lead that had been tried and failed looked the same as a lead nobody had touched.
There was also a scale problem. A new campaign sends a steady stream of leads, and calling each one by hand does not hold up on a busy day. The bad entries also carried information the ad targeting could use later, but only if someone labeled them.
What we built
We worked in the pipelines themselves, in both programs, so the stages match.
- Three new stage columns on both the FHA cash-out and non-QM pipelines: contact attempted, lost or disqualified, and nurture or not today.
- A tagging rule for bad leads. Entries with invalid contact info get a descriptive label, so exclusion lists can be built into the ad targeting over time.
- A voicemail drop file to be saved and set up in GoHighLevel that week, so the first touch on a new lead does not depend on someone dialing and leaving a message by hand.
- A follow-up task for the owner to work the new FHA and non-QM leads that week.
What changed
No result was stated for this call, so there is no contact rate or loan count to report. The change is in how the pipeline reads. A lead that has been tried now sits in a stage that says so. A lead that is dead is marked dead, with a reason attached. A lead that is not ready right now has a stage of its own and stops cluttering the active list.
The owner was also asked to clone their own voice in a voice-cloning tool that week. That sample is a dependency for the AI agent that would answer inbound calls and for the automated voicemail drops we planned to build in GoHighLevel next.
Set up your own stages in ten minutes
This section is advice for your own pipeline. Add a stage for attempted contact, a stage for lost or disqualified leads and a stage for leads who are not ready yet. Keep the names the same across every loan program so reports can compare them.
Then decide on a short list of labels for bad leads, such as wrong number or invalid email, and use them every time. Consistent labels are what make an exclusion list possible later. Before you automate voicemail or text outreach, review the consent and carrier rules that apply to your leads.
Frequently asked questions
What pipeline stages should a mortgage team add for new Facebook leads?
Start with three: contact attempted, lost or disqualified, and nurture or not today. They separate leads nobody has touched from leads that were tried, dead or not ready, which makes the active list honest and gives you a clean count for reporting.
Why tag bad instant-form leads instead of just deleting them?
A descriptive tag keeps the evidence. Over time those tagged leads can feed exclusion lists in the ad targeting, so the campaign stops paying to reach the same kind of entry again. Deleting the lead removes that signal along with the record.
Should both loan programs share the same stage names?
Yes. On this team the same three columns went onto both the FHA cash-out and the non-QM pipelines. Matching stage names let you compare the two programs side by side without translating between different labels.
Is a voicemail drop a good first touch on a new lead?
It can save time, but it is not a substitute for compliance. Check the consent and carrier rules for your leads and your states before automating voicemail or texts, and keep a live call attempt in the plan as well.
