Selling the Design Agreement at the First Meeting: A Remodeler's Pipeline Reset

By Alex Regueiro · October 25, 2026 · 5 min read

A remodeler's pipeline stages had blurred together because building rapport at the first meeting slid straight into selling, and nobody could say where one stage ended and the next began. When stages blur, the pipeline stops telling you anything.

This is about the owner of a kitchen and bath remodeling company that was moving upmarket. It is useful to any of the home service businesses that sell a large, considered project in more than one meeting. The same call also relaunched the company's Meta ads, and both changes came out of the same repositioning.

The situation

We met with the owner to launch a new Meta campaign. Before the ads could be set up, a positioning question had to be answered. The company was repositioning upmarket, and that changed what the first meeting with a homeowner was supposed to accomplish.

Two problems sat underneath the launch.

What was broken

Both problems point to the same need: decide what each step of the process is for, and show only work that supports it.

  • Pipeline stages were blurred because rapport-building ran into selling inside the same meeting, so a deal could look like it was in one stage while behaving like another.
  • Ad creative had not been curated from approved projects.

What we decided and prepared

The fix started with one decision and then fed the ads.

  • First-meeting goal: the objective of the first meeting became signing the design agreement in person. That gives the pipeline a clear boundary, because a deal either has a signed design agreement or it does not.
  • Meta relaunch: the new campaign would use creative curated from approved projects, and the campaign was renamed for the relaunch.
  • Division of work: we prepare the campaign structure, targeting, lead form and ad previews, and the owner publishes. We can edit but do not publish, to avoid ad account issues.
  • Video: talking-head scripts are to be combined with supporting footage shot with the videographer.
  • Open follow-ups: a paid design step, and the conditions that bring a second person into the close.

What changed

No results were reported from the relaunch at the time. The change was in the system and the process.

Before, the first meeting did several jobs at once and the pipeline could not tell them apart. After, it had one job with one visible exit event, and the ads were set to show projects the company had approved for that purpose. The owner was set to publish the campaign at the start of the following week.

How to draw stage boundaries

This section is advice for you, not a claim about the client. Give every stage in your pipeline one exit event that you can check yes or no. A signed agreement, a confirmed meeting and a deposit received are all events. A good conversation is not.

If you cannot name the exit event for a stage, the stage is probably two stages, or none. Write the exit event next to each stage name in your CRM, and move a deal forward only when that event has happened.

Frequently asked questions

Why make signing the design agreement the goal of the first meeting?

It turns a vague goal, such as building rapport, into a clear event. The deal either leaves the first stage with a signed agreement or it does not. That also supports an upmarket position, because it signals that the company's time and design work have value.

How does a clear first-meeting goal fix blurred pipeline stages?

Stages blur when one meeting does the work of two. If the first meeting must end in a signed design agreement, the stage before it is about getting the meeting, and the stage after it starts on signature. Each stage then has a visible start and end.

Why does the owner publish the ads instead of the agency?

On this project we prepare everything and can edit, but the owner presses publish. This was chosen to avoid ad account issues. Whoever publishes should be the person whose business and account the ads belong to, and the account should be verified first.

What does it mean to curate ad creative from approved projects?

It means choosing photos and video from finished jobs the company has approved for use, instead of whatever is on hand. The ads then show the kind of work the company wants more of, which matters most when the company is moving upmarket.
